Proposal turnaround time

From 5 days to 1: how a 15-person marketing agency sped up proposals

Marketing agency, 15 people

Illustrative scenario: a composite example of the kind of work we do, not a specific client.

The business

A 15-person marketing agency. Brand, web, and paid media work for regional businesses. Most new work starts with a discovery call and ends with a proposal. Win the proposal, win the work.

The outcome they wanted

Faster proposals. The owner had watched good prospects go cold while a proposal sat in someone’s drafts folder. The goal was simple: get a solid proposal out the day after the discovery call.

The baseline

Proposals took about 5 days from discovery call to send. Most of that time was not writing. It was finding the last proposal that looked similar, copying it, fixing the names, rebuilding the pricing table, and waiting for a senior review.

Root causes

  • Every proposal started from an old proposal, so errors and outdated pricing carried forward.
  • Scope and pricing lived in different places and had to be rebuilt each time.
  • Discovery notes sat in the CRM but never made it into the document.
  • Senior review happened at the end, when changes were most expensive.

What we built

A proposal builder triggered from the CRM. When a deal moves to “proposal,” a draft is created with the client’s details and discovery notes already in place. Staff pick from a library of reusable scope blocks, each with standard pricing attached. The pricing table builds itself.

Senior staff review a draft that is already 80% done instead of starting from a blank page.

The adoption tripping point

Senior staff rewrote everything. They opened the draft, deleted the scope blocks, and wrote from scratch, because that was how they had always shown care for a client. Turnaround barely moved.

We locked the core scope and pricing blocks so they could not be edited in the proposal, and opened up the intro section completely. That was where senior staff actually added value: the read on the client, the angle, the voice. They got a place to do their best work, and stopped redoing the parts that did not need them.

The result

Proposal turnaround went from 5 days to 1 day. Pricing is consistent across proposals, and senior staff spend their time on the opening pages that win the work.
