Missed or late shift coverage per month
From 12 a month to 2: how a commercial cleaning company stopped missing shifts
Commercial cleaning company, 60 staff
Illustrative scenario: a composite example of the kind of work we do, not a specific client.
The business
A commercial cleaning company with about 60 staff. Offices, medical buildings, and a few light industrial sites. Most work happens at night, spread across crews and supervisors who rarely see each other.
The outcome they wanted
Every shift covered, on time. When a client’s office is not cleaned, the owner hears about it the next morning, and too many of those calls put contracts at risk.
The baseline
About 12 shifts a month were missed or started late. Most of them traced back to a call-off that came in late at night, a voicemail nobody heard until morning, or a supervisor who did not know a gap existed until a client complained.
Root causes
- Call-offs came in by voicemail, text, or word of mouth. No single place to see them.
- Supervisors found out about gaps after the shift had already started.
- Finding a replacement meant calling people one by one.
- Nobody had a clear view of which sites were covered tonight.
What we built
Shift-gap alerts. When someone calls off or a shift is unfilled two hours before start, the system texts eligible staff nearby. The first person to tap “claim” gets the shift. Supervisors get a simple view of every site tonight: covered, open, or claimed.
Call-offs now go to one number. That number logs the gap and starts the alert.
The adoption tripping point
The first week showed a pattern. Some crews never claimed shifts. It was not unwillingness. Several longtime staff did not have smartphones, and a tap-to-claim link was useless to them.
We added a call-in fallback. The alert also goes out as a plain text with a short code, and staff can call a number and press 1 to claim. Same system, no smartphone required. Some of the most reliable people on the team became the most frequent claimers.
The result
Missed or late shifts dropped from 12 a month to 2 a month. Supervisors stopped working the phones at 10 p.m. The owner gets fewer morning calls from clients, and the ones he does get, he can answer with a clear record of what happened.
